
Cracked Heat Exchanger: Real Risk, Real Cost, and How to Verify the Diagnosis
It's the most expensive common furnace failure and the most common one to be told you have. Both of those things are true — here's how to work out which one you're dealing with.
What the Heat Exchanger Does and Why a Crack Matters
The heat exchanger is a set of metal chambers — usually steel — that sits between two completely separate air streams that must never mix.
Inside it: burner flames and their exhaust gases, including carbon monoxide, which should travel through the exchanger and out your flue.
Outside it: the air from your house, pushed across the hot metal by the blower and back into your rooms through the supply ducts.
The metal wall between those two streams is the only thing keeping combustion gases out of your living space. A crack in that wall gives flue gas a path into your supply air. That's the entire risk, and it's why this failure is treated differently from every other furnace repair.
Why exchangers crack
Thermal fatigue. The metal expands when the burners fire and contracts when they shut off, thousands of times per season for fifteen or twenty years. Metal eventually fails at that.
Two things dramatically accelerate it, and both are within your control:
- Restricted airflow. A clogged filter, closed supply registers, or undersized ductwork means less house air carrying heat away from the exchanger. The metal runs hotter and cycles harder. Why it usually means a new furnace
The exchanger is buried at the centre of the cabinet. Getting to it means removing the burners, the gas train, the blower assembly and often the flue — six to ten hours of labor on many models.
There's a second trap. Manufacturer warranties frequently cover the exchanger part but not the labor to fit it. A "lifetime heat exchanger warranty" can still leave you paying $1,000 or more in labor to install a free part into a fifteen-year-old furnace — money that buys you no additional life on everything else in the cabinet.

How a Real Diagnosis Is Made
This is the section worth reading before you make any decision. There are four ways a technician identifies a cracked heat exchanger, and each one produces evidence you can ask to see.
1. Visual inspection with a camera
The technician feeds a borescope or inspection camera into the exchanger and looks at the metal directly.
What you should get: a photograph or video on the technician's phone or tablet. A crack visible on camera is the strongest evidence that exists. Ask them to show you on the spot and to send it to you.
2. Combustion analysis
A calibrated analyser probe measures carbon monoxide in the flue and — critically — in the supply air with the blower running. CO showing up in supply air that isn't in the flue baseline points at a breach.
What you should get: a printout, or a photo of the analyser screen with the numbers on it. This is where the trade advice "demand the printout" comes from, and it's the single most useful sentence on this page. An analyser is a $500–$2,000 instrument; a technician diagnosing exchanger failure without one is guessing.
3. Ambient CO monitoring
A low-level CO monitor placed in the supply plenum or at a register, watched over a full heating cycle with the blower running. Slower, but it catches intermittent cracks that open only when the metal is hot and expanded.
What you should get: the readings, and how long the monitor ran.
4. Flame disturbance test
The technician watches the burner flames as the blower kicks on. Flames that roll, flutter or change colour when air pressure shifts can indicate a breach.
What you should get: an explanation of what they saw. Treat this as suggestive, not conclusive — flame disturbance has other causes, including a dirty burner or a flue problem. A diagnosis resting on this alone deserves one of the other three.
The thing to remember
All four of these can be done in front of you, and a technician confident in the diagnosis will show you. Most are glad to — it's the easiest possible way to justify a large recommendation.
The pattern homeowners report over and over is the opposite: a diagnosis delivered as a flat assertion, the access panel already closed and screwed shut, and a same-day replacement quote presented within a few minutes. That combination isn't proof of anything dishonest. But it's the moment to slow down, because it's also the moment you're being asked to spend five figures on someone's unverified word.
What a Red Tag Actually Means
Poorly explained nearly everywhere, and it matters because a red tag changes your options.
A red tag is a formal condemnation of the appliance, issued by the gas utility or by a licensed technician. Most jurisdictions use two levels:
- A warning tag — the appliance is unsafe and requires repair, but gas service remains connected.
- A shut-off tag — gas to the unit is disconnected, often physically locked. Do not operate it.
A red tag is not a sales tactic. The technician who issues one takes on professional liability — they're putting their license behind a formal safety declaration, and utilities and licensing boards take false tagging seriously. That's a real deterrent.
But it isn't neutral either. A tag from a company that has also handed you a quote for a new furnace comes from an interested party. That's not a reason to ignore it; it's a reason to get an independent opinion — with the furnace off, exactly as tagged.
What you cannot do is remove the tag and keep running the furnace. In many jurisdictions that's illegal, it voids your homeowners insurance in the event of a CO incident, and it's the decision that gets people hurt.
Getting a Second Opinion the Right Way
If you're facing a $6,000 to $12,000 decision on one person's assessment, an independent second opinion is the cheapest insurance available. Here's how to get one that's actually worth something.
Find someone who doesn't sell furnaces. This is the whole game. A company whose revenue comes from replacement equipment is not a neutral evaluator of whether you need replacement equipment. Options: an independent HVAC service-only shop, or a home inspector with combustion-analysis capability.
The parallel from a related trade is instructive. In foundation repair, the most consistent advice from homeowners who've been through it is to hire an independent structural engineer before calling any repair company — and the reported result is routinely a quote several times smaller. Same logic, same mechanism.

Tell the second technician nothing. Don't mention the first diagnosis, don't show them the quote, don't say the words "heat exchanger." Ask them to inspect the furnace and tell you what they find. A clean-room second opinion is worth many times more than a confirmation — because a technician told what to look for will very often find it.
Ask for the same evidence. Camera images and analyser numbers, from both. Then you're comparing evidence rather than opinions.
If they disagree, get a third. At that point you're looking for a pattern, and two out of three is more informative than any single credential.
The honest limit of all this
If two independent technicians with evidence tell you the exchanger is cracked, it's cracked.
The purpose of a second opinion is to test a diagnosis, not to shop until someone gives you the answer you want. Running a furnace with a cracked heat exchanger through a winter to save money is how people are killed by carbon monoxide in their sleep. If the evidence lines up, act on it.

Repair the Exchanger or Replace the Furnace?
Once the diagnosis is confirmed, this is the remaining question. The $5,000 rule — furnace age multiplied by repair cost, replace above $5,000 — fails almost immediately here, because exchanger work is expensive enough that even a young furnace clears the threshold. Use the age bands instead.
Under 10 years, and under warranty. Replace the exchanger. The part is likely covered; budget $500–$1,500 for labor. You're buying another decade on a furnace that has it to give. Confirm your exact age first — decoding the serial number takes two minutes and can be worth thousands.
10–15 years. Run the numbers properly. Exchanger labor on a warranty part is $500–$1,500; a mid-efficiency replacement is $3,800–$6,200 and resets everything else in the cabinet — blower, board, ignitor, gas valve, all of which are the same age as the exchanger you'd be fixing. 15+ years. Replace the furnace. Parts are getting scarce, efficiency is 20–40% below current models per Department of Energy figures, and every other component is at the same point on the fatigue curve.
One thing not to skip
A forced replacement is exactly when tax credits and rebates matter most, and exactly when people are least likely to look into them — you're stressed, it's cold, and you want it resolved today. A combined federal credit and utility rebate can offset a meaningful share of a high-efficiency replacement. Take twenty minutes on it before you sign, and ask the contractor which models in their quote meet current efficiency thresholds.
